Pre-Apocalypse Cumberland County, Virginia, United States Negan was born in the early 1960s and grew up in Virginia. As a child, he brought stray dogs into their house, which his mother disapproved of. One day, he brought home a vicious dog that killed all the others he had adopted and bit off half of his mother's ear when she intervened. In high school, Negan grew into a bully who enjoyed humiliating others, upon which he gained a strong penchant for profanity and enjoyment for power games.

Alexandria, Virginia, United States. Years later, Negan worked as a high school gym teacher, helping his students improve upon their weaknesses and molding them into stronger individuals. He later met a woman named Lucille, whom he described as an 'angel', where the pair fell in love and married. Among their similar interests were being fans of the country musician Half Moon, heavy metal band Iron Maiden, and singer Joe Cocker. Although they desired to have a child together, they never managed to start a family. Negan and Lucille frequented a local bar, which contained a jukebox of their song, "You Are So Beautiful" by Joe Cocker. While playing one night, a drunken patron became loud and distracting, ruining their song. Lucille asked the man to keep it down and asked for fifty cents to play it again. The man was rude to Lucille, causing Negan to go berserk and beat him nearly to death. He then took $1 from the man's wallet and played their song twice until the police arrested him. It turned out the man was the father of a few kids who were students at the school Negan worked at, so Negan lost his job. He was further charged with misdemeanor assault and sentenced to probation, and was sued by the man. Lucille had to pay for the man's medical bills. Despite this ordeal, Lucille defended Negan's actions. Over time, however, Negan gradually became depressed with losing his job he loved. He then began an affair with Lucille's best friend, Janine. Refusing to go back to college and find another career, Negan went spending spree on luxuries they couldn't afford. Oftentimes, he would play Gears of War 2 in his basement with young kids online while being verbally obscene. His later expense was a $600 leather jacket, causing a fight between him and Lucille. Unable to return it because Negan threw the receipt away, Lucille hid it in the crawl space. At dinner, Lucille asked Negan to take her to the doctor for an MRI tomorrow, but lied and said he was meeting with the probation officer, when in reality he was meeting with Janine. That night, he came home to Lucille, who revealed she was diagnosed with pancreatic cancer. Unknown to him, she was also aware of the affair with Janine. Negan immediately broke it off with Janine and devoted his time to Lucille. The doctors revealed a chemotherapy treatment for Lucille that would hopefully clear her of the cancer. At the time of Lucille's diagnosis, the outbreak was just beginning.

Post-Apocalypse In the fall of 2010, the Wildfire Outbreak went global. Negan and Lucille took shelter in their basement with an external generator. Using the calendar the doctor gave them, Negan began to scavenge for chemo and taught himself how to administer it in Lucille. A caravan of marauding doctors occasionally came through to supply Negan with the chemo. Seven months into the outbreak, the generator attracted a Walker. He turned the generator off in order to make the Walker lose interest, forgoing him and Lucille watching a James Bond movie while she received her chemo. Negan attempted to read Pride and Prejudice to Lucille instead, but disliked the book - prompting Negan to deal with the walker. With Negan unable to kill it, Lucille shot it with their last bullet. With only a few chemo treatments left, Negan went scavenging to complete her treatment. He found a stash of marijuana to help with her nausea. Lucille feared that living in isolation was too dangerous and that they needed to move and find people. Negan argued that the outside was too dangerous for them to travel in her condition and that when her treatment was over, they could go out. With the generator off, Negan cuddled Lucille at night to keep her warm while singing their song, "You Are So Beautiful."

The next day, they tried on Lucille's wigs and played darts while she received her chemo. That night, the generator attracted another Walker. Lucille, preparing dinner, assured Negan that it's okay to kill them, but Negan feared that he would get used to it and instead turned off the generator. After eating cooked dog food for dinner, Lucille surprised Negan with the leather jacket they had fought about before the apocalypse as an impromptu anniversary gift and apologized for fighting about it. Negan insisted that he was a bad husband, but Lucille assured him that she always saw the best of him and stuck around for that reason. They then smoked the pot and had sex that night. However, Negan forgot to turn the generator back on before falling asleep, causing the chemo to get ruined. While trying to figure out where to find more chemo, Lucille revealed to him that she knew about the affair with Janine, and that she forgives him because he made up for it in the past seven months. With Lucille accepting her death, she asked Negan to just stay home with her until the end. Negan refused and set out to find more supplies.

For six weeks, Negan searched for marauding doctors for supplies. During this time, he broke his hammer by using it against a walker. He then used his empty gun for show. Low on energy, he finally found the marauding doctors, Franklin and his daughter, Laura, and attempted to rob them. Laura, however, knocked him out with a wooden baseball bat. Franklin handcuffed him in the medical trailer and treated his fatigue, while Laura went to their warehouse to find the supplies on Negan's list. Franklin and Laura then supplied Negan with the chemo and sent him on his way, with Laura giving him her wooden baseball bat. Three days later, however, on his way back, he was captured by a gang calling themselves Valak's Vipers and taken to a roadhouse. Their leader, Craven, then tortured Negan looking for information on the source of the chemo. He tried to distract Craven with his life story while he unscrewed the screw on the chair he was tied to. Craven, however, got impatient and threatened to kill him, and by extension, Lucille. Negan begrudgingly revealed the doctors' location. After acquiring Franklin, Laura, and their medical trailer - Negan was released with his chemo. Negan returned home, but discovered that Lucille had killed herself by overdosing on pills and putting a plastic bag over her head in order to set Negan free from his responsibilities. Grief-stricken, Negan was unable to put her down. Negan went outside and took the barbed wire from his fence, and wrapped it around the wooden baseball bat Laura gave him. He then doused Lucille and the house in gasoline and set the place on fire. Negan then returned to the roadhouse where the Vipers were and killed them all. Franklin was able to escape using the screw Negan loosened from the chair earlier and subdued Craven. Negan then told Craven about how his temper and violence caused him trouble before the world ended, but were now the only reason why he was alive - and proceeded to kill Craven with the baseball bat. He then rescued Franklin and Laura and named his baseball bat "Lucille" in honor of his late wife. At some point later, Negan formed a group of survivors he named the "Saviors", inspired by the mascot of the school he once worked at.

Fairfax, Virginia, United States. Sometime after the outbreak, Negan established himself as the tyrannical dictator of a community of survivors called the Saviors. He wields a baseball bat wrapped in barbed wire that he calls "Lucille", after his deceased wife. Negan quickly gathered a large following and established outposts in various locations around the Washington, DC, area. Within the structure of the Saviors, Negan has a right-hand man named Simon as well as several lieutenants, including Wade, Bud, Gavin, Arat and Dwight.

Negan charismatic, cocky, manipulative, brutal and ferocious man with a sarcastic, inappropriate sense of humor. Negan is a brilliant strategist and a strong, effective leader, having kept hundreds of people alive and is worshipped by many and feared by others. When he was the leader of the Saviors, he shown to have had complete control over his vast group and was questioned by no one, acting as a complete dictator. Negan also acted like a cult leader, the Saviors all knelt in his presence and when asked who they are, they all responded in unison "Negan". Negan appeared to care about the well-being of his people and believes that he alone can save the people around him and was willing to do whatever it takes to ensure their survival.

Negan was also an extremely ruthless leader, willing to do whatever it took to obtain resources and supplies for the Saviors by extorting from multiple communities, threatening them with death if they do not obey his demands or do not supply the necessary amount of supplies. Negan is also shown to be a cold-blooded killer who kills not just for survival, but to send a message and as punishment for disobedience. He also has no respect for those as being weak and claims he wants to help people through their weaknesses and by being strong he makes the world strong. This may explain why he uses fear as an instrument to keep people in line. By being hard on people, he makes them stronger and more inclined to survive.

In addition, Negan has great respect for those he views as strong, both physically and emotionally, and those who show bravery and defiance against him. Negan is also capable of severe torture and will mutilate whoever does not follow his rules, such as burning his victims' faces with a hot clothing iron. He claims he hates performing this form of punishment, but also sees it as necessary as his rules matter. Negan will also employ psychological forms of torture and highly prone to psychological warfare and is extremely good at manipulating and breaking most people into submitting to him. Furthermore, Negan has openly admitted that he enjoys killing people, especially men, while does not enjoy killing women, but he will kill a woman if he feels that he has to. Negan doesn't kill unless he feels that it's necessary as people to him are a resource.

Despite his jolly, childlike behavior, Negan is highly intelligent and is incredibly good at reading people and exploiting their weaknesses. He is also very good at knowing when people are lying, most of the time at least. Negan has an unhealthy and unusual obsession with his primary weapon "Lucille", a baseball bat wrapped in barbed wire and is shown speaking to it, referring to her as if she is a person and asking it to give him strength. Negan also shows panic and gets greatly upset if anyone dares damage Lucille. Negan enjoys using Lucille to kill his victims, often using it to install revulsion and terror into others.

Despite his brutal nature, Negan is not completely heartless, though his kind moments are few and far between. He has a genuine disgust towards sexual violence and has made a strict "no rape" policy within the Saviors and will execute anyone breaking this rule. He is also generous when it comes to second chances and can be very lenient, as well as being a man of his word and does not lie or breaks a promise, and he is always open and true to who he is and never tries to hide it.

Negan first encounters Rick Grimes' group in person at night on a forest road, where his men ambush the survivors, blocking all escape routes with vehicles and logs. The exhausted group, attempting to transport a sick and pregnant Maggie to a doctor, finds itself surrounded by hundreds of armed Saviors, who force the captives to their knees. Stepping out of a motorhome to face the survivors with his favorite baseball bat, Lucille, wrapped in barbed wire, Negan declares the dawn of a new world order. The leader explains that Rick made a mistake by killing his men at the outposts, and states that from now on, Alexandria works for him and is obligated to give up half of its property, food, and weapons. Negan decides to stage a public execution to terrify the group. However, since he does not want to kill Rick himself or ruin potential "labor," he chooses his victim using the "Eeny, meeny, miny, moe" counting rhyme. The bat points to Sergeant Abraham Ford. Negan delivers the first crushing blow to his head; Abraham manages to straighten up and utter his final defiant phrase before Negan coldly and brutally beats him to death in front of the others. When Negan begins to taunt the weeping Rosita, forcing her to look at the bloody bat, Daryl Dixon loses his temper, furiously charges from his spot, and punches Negan in the face. The Saviors tackle Daryl to the ground. Negan states that he will not tolerate such disrespect and reminds them that the first exception was free. To completely break the group's resistance, he strikes Glenn Rhee with the bat without warning. The impact knocks Glenn’s eye out of its socket, and he attempts to say his final words to Maggie: "I’ll find you." Negan methodically beats Glenn into a bloody pulp right in front of Maggie and the entire group. To solidify his success and completely subjugate Rick, Negan takes him in the motorhome into a thick fog filled with walkers, forcing him to retrieve a hatchet thrown onto the roof. Upon returning, he orders Rick to chop off his own son Carl's arm under the threat of the complete destruction of the entire community. At the very last second, just as Rick completely breaks down and cries in despair, Negan stops the raised hatchet, satisfied with his enemy's absolute submission. Taking Daryl hostage, he drives away, promising to arrive in Alexandria soon for his first tribute. At his main base, called the Sanctuary, Negan maintains a strict cult of personality, where every subordinate is required to kneel upon his appearance and call themselves by his name. He attempts to break Daryl by locking him in a dark cell under constant exhausting interrogations and a diet of dog food. To break his will and make him a loyal soldier, they constantly blast the same annoying song on repeat. Negan personally offers him the status of his elite assistant if he answers "Negan" to the question "Who are you?", as all the other Saviors do, but Dixon steadfastly refuses and firmly states his own name. Meanwhile, Negan demonstrates his limitless power to Dwight by openly kissing his ex-wife Sherry, who voluntarily joined the leader's harem to save Dwight's life. In fact, Negan keeps a whole harem of "wives"—women who agreed to be with him for a comfortable life and the safety of their loved ones. Negan rules his communities with an iron fist using a strict code of rules. If anyone steals or violates orders, he personally burns half of their face with a hot iron in front of the entire base, just as he previously did to his fighter Dwight. Arriving in Alexandria ahead of schedule with trucks, Negan completely empties their storehouses, taking all medicine, firearms, and even mattresses. He behaves in an intentionally arrogant manner, forcing Rick to personally carry Lucille behind him during the house searches, and threatens to kill the inventory keeper, Olivia, if the Alexandrians do not find two missing pistols listed in the logs. Rick submits, finds the weapons, and Negan leaves the community, leaving Alexandria's leader utterly humiliated. Some time later, Carl Grimes secretly sneaks onto the Saviors' base, guns down several sentries with an assault rifle, kills two Saviors, and attempts to shoot the leader himself to avenge his friends. Negan is fascinated by the boy's reckless bravery: he stops his men from killing him and takes Carl on a tour of the Sanctuary. He introduces him to his wives, and then in his office, forces Carl to remove his eye patch from his wounded eye and sing him a song while swinging the bat in front of his face. In front of Carl, Negan conducts a brutal trial—he takes a red-hot iron and burns the face of Mark, who violated the harem's rules. Despite the murder of the Saviors, Negan leaves Carl unharmed and personally drives him back home to Alexandria, where he amuses himself by cradling baby Judith in his arms while continuing to psychologically torment the teenager's father. While waiting for Rick to return, Negan shaves in his bathroom and eats spaghetti. Out on the street, Spencer Monroe secretly tries to cut a deal with him, suggesting that Negan kill Rick and make Spencer the new leader of Alexandria. Despising betrayal and cowardice, Negan tells Spencer that he "has no guts," after which he drives a knife into his stomach and disembowels him in a show of force. In response, Rosita Espinosa shoots at Negan with a homemade bullet but hits Lucille directly. Infuriated by the damage to his bat, Negan orders Arat to kill someone as an example, and she fatally shoots Olivia. When Eugene Porter confesses that he made the bullet, Negan decides to take the valuable craftsman with him to the Sanctuary. Later, Sasha also ends up in the Sanctuary's cells after a failed assassination attempt; Negan kills a Savior named David, who attempted to rape her, and offers Sasha a chance to join him. The conflict escalates into an all-out war when the oppression of the communities forces Rick, Maggie, and King Ezekiel to unite their forces. Negan decides to use Sasha to blackmail Rick and brings her to the walls of Alexandria locked inside a wooden coffin. However, Sasha secretly drinks the poison she received from Eugene. When Negan opens the lid, a reanimated, zombified Sasha lunges at him. In the ensuing chaos, Rick tries to fight back, but the Scavengers betray the militia, and Negan takes Carl and Rick captive once again. He prepares to crush Carl's head, but at that exact moment, Shiva the tiger and reinforcements from the Kingdom and the Hilltop arrive to save the communities. The Saviors suffer heavy losses and are forced to retreat hastily. Returning to his base, Negan gathers his massive army in the courtyard and officially declares war.

The war begins with a retaliatory strike by Rick's Coalition directly at the gates of the Sanctuary. The militia shoots out the factory windows and detonates the barricades, luring a colossal herd of walkers to the base. Fleeing from bullets and the oncoming dead, Negan defends his base from assaults but is forced to take cover in a narrow construction trailer in the inner courtyard, where he suddenly finds himself trapped alongside Father Gabriel. While under siege, the men engage in long psychological conversations. Gabriel tries to convince the Saviors' leader to confess his sins. Negan reveals his genuine human weaknesses for the first time, sincerely confessing that before the apocalypse, he constantly cheated on his gravely ill wife, Lucille, and considers this his most shameful act. As walkers begin breaking through the trailer walls, Negan and Gabriel cover themselves in rotting walker guts and fight their way through the crowd out to safety. Negan saves the priest's life and makes a triumphant return to the factory under his signature whistle, instantly halting a brewing rebellion among his lieutenants and terrified workers. Wishing to deal a crushing blow to the Coalition, Negan gathers the Saviors and orders them to coat all melee weapons and firearms in the rotting flesh and blood of walkers. According to his strategic plan, any minor wound inflicted by such weapons will turn Rick's fighters into the walking dead and completely break the enemy's morale. Simultaneously, he sends troops to Alexandria, where Carl Grimes tries to buy time by offering himself to Negan as the sole sacrifice. Realizing this is merely a diversion to evacuate the residents, Negan orders his men to open fire with grenade launchers, turning Alexandria into a scorched-earth landscape. In the ruined Grimes home, Rick suddenly attacks Negan, and a brutal fistfight ensues between the two. Negan severely beats the leader with his bat and promises to take Carl for re-education, but Rick manages to daze him with a metal plate, punch him in the jaw, and escape through a smashed window. In the midst of this bloody confrontation, an event occurs that deeply shakes Negan—the death of Carl Grimes. Rick's son dies not from a bullet on the battlefield, but from an accidental bite from a walker while trying to save a stranger. Before dying, Carl writes a touching letter to Negan, urging him to stop the war and start over for the sake of a peaceful future. Negan, who had genuinely grown fond of the boy and saw immense potential in him, takes the loss hard. Rick contacts him over the radio, tearfully delivering the news. The information genuinely shocks Negan; he expresses his deep condolences to Rick but enters into a heated argument, directly blaming the father for his son's death due to his pride and inability to surrender in time. Meanwhile, a conspiracy brews within the Sanctuary and his own cult: his right hand, Simon, disobeying orders, completely wipes out the Scavenger community. Another assistant, Dwight, is secretly helping Rick. During a deployment of a Saviors' convoy to the Hilltop, a lone Rick rams Negan's car with his own vehicle, cutting him off from the main forces. Negan hides in the dark basement of an abandoned building, where Rick finds Lucille and sets it on fire. Enraged that his bat is burning, Negan fights back to reclaim his weapon, but while escaping through a window, he falls into a trap set by Jadis, the Scavengers' leader, who knocks him out and takes him to the junkyard. At the junkyard, Negan manages to convince Jadis of his innocence regarding the massacre of her people, and she releases him. Upon returning to the base, Negan brutally crushes Simon's internal rebellion. He challenges him to a fair, one-on-one gladatorial duel in front of all the workers and personally chokes Simon to death, after which he exposes Dwight's betrayal thanks to the returned Laura. Negan creates a fake battle plan specifically for Dwight to lure Rick's army into an ideal, deadly ambush. Michonne contacts Negan over the radio, reading Carl's final letter pleading for peace, but blinded by rage, Negan smashes the radio, declaring that he now intends to completely destroy the Coalition. In the final battle on a hill and a vast open field, Negan's plan works, and the Coalition forces find themselves surrounded. Negan gives the order to fire, but all the Saviors' bullets explode inside the barrels of their weapons the moment they pull the triggers—Eugene, whom Negan had captured specifically to manufacture ammunition, carried out this silent, intentional sabotage to save his friends. The Saviors' army is instantly defeated and surrenders en masse, while a blast-injured Negan flees toward a lone tree. Taking advantage of the chaos, Rick catches up with him. They clash in a clearing under a spreading tree adorned with decorative colored stained-glass panes hanging from its branches. A final, brutal, and grueling fight breaks out between the leaders. At one point, Negan gains the upper hand, but Rick deceptively invokes the memory of the late Carl, begging Negan to listen to him for the sake of the boy's last wish for a peaceful future. Negan lowers his guard for a split second, overwhelmed by emotion. At that very moment, Rick slices Negan's throat using a sharp shard of glass broken off from one of the hanging stained-glass window panes. Negan falls, bleeding out. The Saviors, witnessing their leader's downfall, officially capitulate. However, Rick, remembering his son's dying wish, unexpectedly orders Siddiq the doctor to save the bleeding Negan, deciding to lock the defeated leader in an Alexandria cell for life as a living symbol of the New World and an example of new justice.

Negan spends about eight years behind bars in a cramped solitary cell in Alexandria's basement. Over this time, he transforms into an emaciated, quiet man, growing a long beard. Rick visits him, talking about how the communities are successfully building a bridge and developing without tyranny, to which Negan cynically remarks that this fragile alliance will not last long. Later, Michonne speaks with him at length. When he begs her to return Lucille, she informs him that the bat is gone, which triggers a severe bout of despair in Negan, causing him to furiously slam his head against the stone wall. Maggie Greene, thirsting for revenge, breaks into the cell; Negan, on his knees with tears in his eyes, begs her to kill him, confessing that he wants to end his life to reunite with Lucille. Seeing him completely broken and pathetic, Maggie refuses to dirty her hands, stating that he is already worse than dead, and leaves him to suffer alone with his guilt. The only bright spot becomes the growing Judith Grimes, who, six years after Rick's disappearance, begins to regularly visit the window of his basement cell. A sincere, unusual friendship blossoms between them: the girl asks him for help with her math homework and seeks life advice, while Negan honestly shares stories from his complicated past. One day, due to Gabriel's negligence, his cell door is left unlocked. Negan steals a jacket, Judith's compass, and a shovel, and escapes Alexandria. On his way out, Judith tries to stop him at gunpoint, but he promises not to kill anyone, and she lets him go. Negan returns to his old Sanctuary, only to find it completely abandoned, overgrown, and turned into a rotting crypt. Realizing that nothing awaits him outside the community and that the old world is dead, he voluntarily returns to Alexandria on a motorcycle and walks back into his cell. He confesses to Judith that he considers her his only true friend. His ultimate spiritual redemption occurs during a severe winter blizzard. The blizzard damages his cell, and the communities are forced to evacuate through the storm. Little Judith breaks away from the line when she hears the distant barking of Daryl's lost dog. Risking his own life, Negan charges into the very epicenter of the blizzard. He sustains a serious leg injury from flying debris but finds the freezing girl in the field, wraps her in his coat, and carries her out of the storm in his arms along with the dog. This heroic deed forces Michonne and the rest of the community to drastically rethink their attitude toward the former tyrant; his restrictions are eased, he is granted more freedom, and he is allowed to work for the benefit of the settlement. During the escalation of a conflict with a new threat—a sinister cult called the Whisperers, led by Alpha—Lydia, the runaway daughter of their leader, ends up in the Alexandria community. Most of the survivors hate the girl and see her only as an enemy. Negan, understanding what it feels like to be a total outcast, genuinely connects with Lydia and protects her from hostility. When a group of angry locals attacks Lydia at night to beat her up, Negan intervenes. In the scuffle, while defending the girl, he accidentally beats one of the attacking women to death. Because of this, the community council decides to execute Negan. This forces Carol Peletier to secretly release him early, striking a covert deal: a full amnesty in exchange for Alpha's head. Negan successfully infiltrates enemy territory, adopts their savage lifestyle, wins Alpha's absolute trust, engages in an intimate relationship with her, and earns the right to wear a mask made of human skin. Waiting for the perfect moment in an abandoned forest cabin, Negan coldly slits Alpha's throat and brings her severed head to Carol, fulfilling the agreement and helping the communities win the war. Following the defeat of the Whisperers, Negan becomes a full-fledged anti-hero and fighter for the Coalition, earning his official freedom. However, Maggie returns to the community, and living alongside her husband's killer becomes unbearable for her. Negan understands this and leaves temporarily, finding refuge in another small group. There, he falls in love with a woman named Annie; they marry, and she becomes pregnant. Soon, all the communities face a new threat—a massive, advanced, but ruthless organization called the "Commonwealth." Negan, protecting his new pregnant wife, is once again forced to work alongside Maggie and Daryl against the Commonwealth soldiers. In one critical moment, when Annie is put in mortal danger, Negan drops to his knees before the commander of the execution squad, ready to sacrifice himself to save her. Before the final battle for the future of the communities, Negan finds Maggie and sincerely apologizes for taking Glenn from her. He admits that only after nearly losing his own wife did he truly understand the scale of her grief. Maggie acknowledges that he has changed and earned his place there, but honestly tells him that she can never forgive him. After the overthrow of the Commonwealth's leadership, Negan takes Annie, and their son Joshua is born. Negan vows to leave his bloody past as a Savior behind forever to be a worthy husband and father in the developing New World, and they depart together in an unknown direction.

Negan Smith is on the run from the New Babylon marshals for killing five men who had raped and robbed his pregnant wife, Annie. He sent Annie and their son, Joshua, to a safe location in Missouri, while he fled with a mute girl named Ginny, who came under his care after her father's death. He is tracked down by Maggie Greene, whose son, Hershel, was kidnapped in Manhattan by "The Croat"—a cruel man who previously served as Negan's interrogator. In exchange for securing a safe haven for Ginny, Negan agrees to help Maggie rescue her son and head to New York. Negan explains to Maggie that in the past, he tried to kill The Croat for extreme cruelty toward a young girl, but only managed to shoot off his ear before he escaped. In isolated Manhattan, Negan protects a local tribe and brutally kills an attacking gang member as an example, which disturbs Maggie. Later, Negan snaps and kills Luther, a member of the friendly tribe who discovered a wanted poster of him. During an assault on Madison Square Garden, Negan confronts The Croat, who offers to reunite and tries to execute Marshal Perli Armstrong as a gesture of goodwill. Negan saves the wounded marshal and escapes with him, but Armstrong still holds him at gunpoint regardless. Later, Ginny finds Negan and fires a flare gun, forcing him to act harshly and confess that he was the one who killed her father, aiming to push her away for her own safety. Maggie eventually lures Negan into a trap at the Staten Island ferry terminal. Negan overpowers her in a fight but allows the trade to happen, acknowledging that Maggie will never forgive him for the death of her husband, Glenn. The Croat hands Negan over to The Dama, the gang leader, who explains that she needs Negan’s authority and charisma to unite the factions of Manhattan and protect their resources from New Babylon. The Dama forces him into submission by blackmailing him with the safety of Hershel, from whom she has already cut off a finger.

Negan flatly refuses to help The Dama while she keeps him in the dark, only agreeing to cooperate once she brings his wife, Annie, and their son, Joshua, to New York, gaining a powerful point of leverage. In exchange for his family's safety, he takes up a new, upgraded version of his legendary bat, Lucille. This formidable, modernized weapon, wrapped in sharp barbed wire, was recreated by The Croat—a former scientist and Negan's old associate. The classic wooden bat received a high-tech "electric" upgrade: The Croat built a powerful stun gun feature into it, allowing Negan not only to deliver crushing blows but also to instantly paralyze living enemies with an electric shock upon contact with the barbed wire. With this upgraded weapon, he personally heads to three major criminal gangs controlling the northern part of Manhattan to tightly unite them under his command before the looming offensive by the massive army of New Babylon. When The Dama distinctively executes his close friend Victor and takes the valuable Babylonian historian Benjamin Pierce prisoner, Negan takes a hidden risk—he spots the fleeing Maggie and Hershel but deliberately allows them to escape pursuit. Later in Central Park, he comes face-to-face with a brutal Burazi fighter named Whalen and cold-bloodedly kills him, saving Hershel's life, after which he lies to The Croat about the details of the clash and begins systematically undermining The Dama's authority. Negan plays a double game: he secretly meets with Maggie and hands over a key secret of their enemies—the exact coordinates of the main St. Patrick's Cathedral, where colossal reserves of methane are stored. Exploiting an internal rift within the gang, he shrewdly pits The Croat and The Dama against each other, orchestrating sabotage and bloody intrigues that lead to a furious argument between the leaders, the destruction of The Dama's pet rat, and a devastating fire. Realizing he has been set up, The Croat attacks Negan in a rage, but Negan completely overpowers his former friend, disgracefully banishes him from the city, and takes absolute command of the entire Burazi gang. To permanently ensure the safety of Annie and Joshua, he secretly sends them back to the mainland. Meanwhile, Negan cares for a mortally wounded Ginny with the help of the captive Pierce, unsuccessfully searching for medicine in Bellevue Hospital and hooking her up to a ventilator, all while suffering from severe hallucinations due to a blow to the head and overwhelming guilt. After the girl ultimately dies and turns, a devastated Negan personally ends her suffering, which completely strips away his mercy toward his enemies. Later, Negan lures the combined forces of New Babylon and Bruegel's gang into a clever trap, destroying them with the help of a massive, unleashed herd of walkers. He takes Bruegel prisoner and brutally executes him, returning to his old methods and playing his ominous counting game. In the end, when Maggie lowers her weapon and realizes the futility of revenge, Negan breaks the chains of the past, aligning with her and Marshal Perli Armstrong, vowing to build a shared future together. Negan re-enters into a sharp conflict with Maggie Greene: due to the wound she previously inflicted on him, he is physically unable to bury the deceased Ginny, so Maggie takes this duty upon herself. In the midst of their latest argument, two local New Yorkers, Luis and Renata, suddenly appear. They catch Negan and Maggie off guard and take them prisoner, strictly demanding to be led immediately to the secret methane storage. Right outside the facility, they cross paths with Hershel, but at that exact moment, a devastating explosion rocks the area, completely vaporizing the fuel reserves. It turns out that The Croat orchestrated the sabotage to prevent either New Babylon or The Dama from seizing the methane. However, the fuel is vital for Luis, as his daughter-in-law has gone into premature labor, and they desperately need to power a medical incubator for the newborn. While Maggie frantically searches for a solution, Negan temporarily detaches himself from the crisis and finds a companion (Mason Dillard) — the eccentric, slightly unhinged owner of a local bar, spending his time drinking the man's alcohol. With great effort, Maggie manages to reason with Negan and convinces him to help retrieve the necessary methane to save the newborn child. The group is ultimately aided by a bitten Croat, who, seeking redemption before his demise, guides them into the abandoned Embassy of Croatia, where a hidden technology capable of producing methane is kept. Expressing deep remorse for his dark past, The Croat tragically dies right in Negan's arms. Negan and the others successfully recover the essential equipment, the child is delivered safely into the world, and the ordeal ends in a temporary truce among the survivors. Following the child's birth and the demise of The Croat at the embassy, Negan and Maggie’s journey takes a decisive turn toward establishing something truly lasting in the ruined expanse of New York. Together with Renata and Luis, they establish a new, secure stronghold based out of a former hospital, turning it into a sanctuary for survivors. While Maggie and Renata actively focus on fortifying the camp and planning for the future, Negan, deeply impacted by recent losses, retreats into the background—drinking, playing old video games, and observing the unfolding events with deep skepticism.
